Why do we only see the tip of the iceberg?

Survivor bias occurs when we focus exclusively on objects, people, or cases that “survived” or succeeded in a selection process, systematically ignoring those that failed (S001). This is not a random thinking error but a predictable pattern of distorted reasoning caused by a fundamental visibility asymmetry: successful cases remain visible and available for study, while failures disappear from view, leaving no trace in databases, archives, or collective memory (S002).

The mechanism of this bias is based on the fact that any selection process creates a “survival filter” through which only certain entities pass. When we analyze the characteristics of those who passed this filter without considering those who did not, we inevitably reach false conclusions about the factors of success (S003). Failures are often undocumented: bankrupt companies disappear from databases, unsuccessful products are discontinued and forgotten, study participants who drop out of experiments are excluded from analysis.

Survivor bias appears across a wide range of fields. In business it distorts our understanding of the success factors of startups: we study the stories of successful entrepreneurs while ignoring the thousands who followed similar strategies but failed. In scientific research it threatens the validity of conclusions when analysis focuses only on participants who completed the study (S005). In finance it leads to overestimation of investment strategy returns when historical data include only surviving companies, excluding those that went bankrupt (S007).

A classic example involves the analysis of aircraft damage during World War II. Military engineers examined planes that returned from combat missions and found concentrations of bullet holes in certain fuselage areas. The intuitive solution was to reinforce those very areas. However, statistician Abraham Wald pointed out a critical error: only the planes that returned were analyzed, while those shot down could not be studied. The correct conclusion is to strengthen the areas where the returning planes showed no damage, because hits in those zones caused the crashes (S001).

This bias is especially insidious in the context of personal development and career decisions. Media consistently amplify success stories, creating the illusion that certain paths lead to predictable outcomes. We see those who achieved outstanding results, but we do not see the multitude of people who tried and did not succeed. This creates a distorted perception of the probability of success and of which factors truly matter. Related phenomena such as availability heuristic and confirmation bias amplify the effect, causing us to rely even more on the visible examples of success.

Our brain builds a causal narrative from the available information, unaware that the sample is fundamentally biased.

At the level of cognitive architecture, survivorship bias is linked to the availability heuristic—a tendency to judge the probability of events based on how easily examples come to mind (S002). The problem is that Anna fell victim to survivorship bias. The autobiography describes the traits of a single successful entrepreneur but provides no data on the thousands who followed the same principles and failed (S007). Moreover, the successful entrepreneur may misattribute his success. He genuinely believes that his “passion” and “grit” were the decisive factors, overlooking the role of favorable timing, random connections, macro‑economic conditions, or other elements beyond his control (S007). This is an instance of the fundamental attribution error, where we credit success to personal traits while ignoring luck and external circumstances.

Scenario 2: Medical Research and Clinical Trials

A pharmaceutical company conducts a clinical trial of a new drug for a chronic illness. The study runs for 12 months and enrolls 500 participants. By the end, 150 participants (30%) drop out for various reasons: some relocate, others lose interest, and a few experience adverse effects and discontinue the medication (S008).

The researchers analyze data from the 350 participants who completed the trial and find a statistically significant symptom improvement compared with placebo. Based on these results the drug receives regulatory approval and reaches the market. However, in real‑world clinical practice its effectiveness proves markedly lower than in the trial, while the incidence of side effects is higher.

The study suffered from systematic participant attrition (attrition bias). The dropouts were not a random sample: many left because the drug was ineffective for them or caused unacceptable side effects (S008). However, this analysis suffers from a critical survivorship bias. The database used includes only funds that exist today—the “survivor” funds. Over the 20‑year span, hundreds of funds closed due to poor performance and were omitted from the dataset (S007). By definition, those closed funds posted worse results than the survivors.

When the closed funds are included, the average return of actively managed funds falls well below the market index (S007). Funds close not by chance but because they underperform. Excluding them creates the illusion that active management consistently beats the market, whereas the full data tell the opposite.

This example shows how survivorship bias can have direct financial consequences for investors. Decisions based on distorted data lead to systematically poorer outcomes than expected. A correct analysis must include all funds that existed at the start of the period, regardless of whether they survived, a pitfall linked to the availability heuristic, where we overestimate visible successes.
